In this interview, Vladislav Hincu discusses his concept of negative architectural value in corporate IT infrastructure, along with distinctive approaches to identifying where the line lies between meaningful innovation and solutions that add unnecessary complexity rather than drive progress. This is where his approach stands out. He introduces a new framework for assessing excessive architectural complexity and demonstrates that innovation in software architecture is not an end in itself, but a means to achieve efficiency.
— Vladislav, with your extensive experience in designing architectural solutions for major companies, you clearly prioritize substance over form. At what point did you arrive at the idea that a complex architectural solution can have negative value?
— I have always believed that an architectural solution should simplify the tasks it is meant to address, not complicate them. As part of a large-scale market study, I analyzed public reports from major companies and found that many are returning to monolithic architectures. For example, Amazon Prime Video reduced its infrastructure costs by 90%. At the same time, the customer data platform Segment, now part of Twilio, consolidated more than 140 microservices into a monolith, enabling it to process billions of messages per day through a single service rather than a distributed system.
Criticism of excessive microservices adoption is also reflected in industry surveys, including those by Stack Overflow, JetBrains, and the State of DevOps reports. In addition, I have 15 personal project cases across the retail, finance, and technology sectors in which monolithic architecture proved the most effective solution.
— For a long time, microservices and cloud migration have been seen as advanced architectural practices, often becoming synonymous with progress for companies that adopt them. You are challenging that view.
— I do not deny the value of complex systems when they are justified. In fact, there is a well-known concept of technical debt, where a system introduces maintenance costs but still creates value and is therefore justified for the business. Overengineering is fundamentally different. It creates negative value from the outset by introducing unnecessary complexity that delivers no benefit to the business.
— How common is overengineering?
— My research shows that 58% of microservices migrations for teams with fewer than 30 engineers generate negative business value within the first two years. This aligns with IDC data indicating that 38% of cloud migrations exceed their initial budgets, while McKinsey estimates that global losses from suboptimal architectural decisions in cloud migration exceed $100 billion.
Moreover, such infrastructure is often simply impractical to work with. For example, I have seen cases where microservices were introduced for a team of just eight engineers. The overhead of managing additional IT infrastructure outweighed any coordination benefits.
I also consider cloud migration for predictable workloads to be overengineering. On average, costs are 3.2 times higher than investing in optimized non-cloud environments. According to a Gartner report, 60% of IT leaders cite public cloud cost overruns as their primary financial concern.
Overengineering is also common when real-time event processing is required for workflows that could be handled with batch processing. In my practice, I encountered a case in which a company needed to generate financial reports daily. The process ran once per day, with overnight batch processing and an acceptable delay of up to eight hours. The data volume was around 5 million transactions per day, and eventual consistency within 24 hours was considered acceptable.
However, the company relied on an overly complex architecture. It used Kafka-based stream processing with a three-node cluster, an event-sourcing setup based on CQRS, eight microservices, event-replay infrastructure, distributed tracing with Jaeger, and a service mesh using Istio. As a result, development took 12 times longer than it would have with traditional approaches, while infrastructure costs for data processing increased by a factor of 40. This is despite the data being processed only once per day. The company could have easily avoided this level of complexity, which is costly not only to build but also to maintain.
By my estimates, companies worldwide spend over $20 billion annually on solutions with excessive architectural complexity.
— You have developed a unique methodology that helps determine when companies truly need microservices, cloud solutions, and other complex architectural components, and when they can do without them. What are the core principles of your approach?
— My approach is grounded in empirical data. First, I propose assigning each architectural component a Complexity Cost Index (CCI). This is a quantitative metric, on a scale from 0 to 100, that measures the excess overhead associated with complexity across five factors: service sprawl, infrastructure redundancy, abstraction overhead, and tool proliferation penalties. As part of my research, this approach was validated on 52 publicly available cases, achieving 85% accuracy in predicting architectural rollbacks. The CCI methodology has also been presented at professional conferences and received positive feedback from leading industry experts.
Second, I propose introducing a Premature Optimization Detector (POD). This decision tree identifies investments in optimization with negative return on investment by applying quantitative thresholds that measure the gap between requirements and actual needs in performance, scalability, and availability.
The third approach involves building ROI models for overengineering. This refers to a mathematical framework for evaluating how architectural complexity affects development speed and overall cost. In addition, I advocate using decision-making frameworks that define quantitative criteria for determining when simple, proven solutions are the most effective choice.
It is important to emphasize that both cloud solutions and microservices are appropriate in certain contexts, but only when their adoption is not an end in itself and clearly delivers business value. Distributed systems, for example, are effective when latency requirements are below 100 ms, data volumes exceed 10 TB and require partitioning, there is a need for geographic distribution to meet compliance requirements, and the required level of fault tolerance exceeds the capabilities of a single data center.
— In your view, how can the concept of overengineering you introduced influence the approaches of software architects and business leaders who commission such systems?
— I believe the industry needs to develop a clear understanding that complex architectures are not always justified. It would be valuable if architects began calculating the CCI already at the design stage and, if the score exceeds 60, actively move toward simplification.
For engineering leaders, it is essential to provide a solid economic rationale for investments in IT infrastructure. Many solutions can be simplified, and allocating around 20% of project time to reducing complexity is a worthwhile investment that pays off.
